The opportunity

Contractor Branscome faced the challenge of managing 40-50 trucks across a massive 150-acre site development project in Richmond, Virginia, involving over 250,000 cubic yards of export, 140,000 tons of aggregates, and 68,000 tons of asphalt. Before Iron Sheepdog, their process relied on a multi-step chain of superintendents, dispatch divisions, and brokers, with paper ticket reconciliation that could take one to two weeks and no reliable way to track real-time trucking costs.

Iron Sheepdog was involved from the beginning, establishing a single centralized broker, setting up geo-fences for automatic GPS tracking, and replacing paper tickets with digital uploads through the app. Daily Load Cycle Analysis (LCA) reporting gave the team visibility into hauler performance, revealing that the top 10% of drivers were completing 12+ rounds per day while the bottom 10% were only managing five to six.

Armed with that data, Branscome restructured their pay model, incentivizing high-performing haulers with an extra $10/hour for hitting a 12-round daily minimum, and reduced the truck count from 50 to 40. The result was $500,000 in savings on the dirt haul alone. The freed-up trucks were redeployed to the asphalt operation, shortening the project timeline from 50 days to 37 and adding 1,200 tons of additional asphalt laydown, saving an additional $125,000.
